Would a token payout really have changed much ? After all 1 post on seat exchange and it`s sold any way.

Make it a non-transferable token, if you can"t play live then you don"t play the freeroll. I realise things come up at last minute and people would want to sell but it"s been gained from a freeroll so you"re not losing anything except the time invested and if you go into the game knowing it"s non-tranferable then there can be no complaining when life gets in the way. Or if you can"t make it you tell APAT and it goes to 21st place instead and so on... APAT spirit FTW innit?
